A modern SEO strategy plan template needs to plan for three discovery surfaces at once, because buyers now move across all three in a single research session.

Classic SEO is necessary but no longer sufficient. The practical implication: your strategy doc has to allocate effort, budget, and KPIs across all three layers, with one editorial calendar, not three. The template below is built around that constraint.

The 12-section SEO strategy template

These are the only twelve sections worth writing in a strategy doc. Anything else is filler your CFO will ignore. Each section below explains what to write, how long it should be, and what makes it useful for the AI-search era.

1. Executive summary (1 page)

Write this last, read it first. One page that answers four questions:

  1. What business outcome will SEO + GEO + AEO drive over the next 12 months (pipeline, signups, MRR, not traffic).
  2. What is the gap between today and that outcome, in numbers.
  3. What we will do, in three to five sentences.
  4. What we need to make it happen (budget, headcount, tools, content production rate).

If a board member only reads this page, they should be able to approve or reject the plan.

2. Business context and objectives

Map SEO to revenue, not to vanity metrics. The right pattern:

  • Company goal: 40% YoY new ARR.
  • Marketing goal: 35% of new ARR from inbound.
  • SEO + GEO + AEO contribution: 60% of inbound, measured by self-reported attribution and last-non-direct touch.
  • Per-channel target: Classic SEO sessions, AI Overview impressions, AI citations per month.

List three to five objectives, each with a number and a date. No "increase brand awareness" without a measurable signal.

3. ICP and search behavior

Describe who you are optimizing for, then describe how they actually search in 2026. A useful format:

  • ICP one-liner. "Series B to C B2B SaaS, $5 to $50M ARR, 50 to 500 employees, North America and EU."
  • Job titles in the buying committee. Economic buyer, technical buyer, end user.
  • Search behavior per stage:
    • Awareness: ChatGPT and Perplexity prompts about a problem.
    • Consideration: Google + AI Overviews for category and comparison queries.
    • Decision: brand name searches, review sites, vendor case studies.

This section is where most teams skip. It is also where AI engines decide whether your content matches the prompt context they are answering.

4. Channel landscape and competitive map

List your top five organic competitors and your top five AI-citation competitors, because they are rarely the same.

  • Organic competitors: ranked on Google for your money keywords today.
  • AI citation competitors: cited inside ChatGPT or Perplexity when you run buyer prompts.

For each, capture: domain rating, monthly organic traffic, number of indexed pages, AI citation count for 20 buyer prompts, and one sentence on their content moat.

If you skip the AI citation column, you will keep building content for the wrong competitors.

5. Keyword and prompt strategy

Classic SEO uses keywords. GEO uses prompts. Your strategy needs both.

  • Keyword universe: 200 to 800 keywords grouped by topic cluster and intent (informational, commercial, transactional, navigational).
  • Prompt universe: 30 to 100 buyer prompts that prospects type into ChatGPT, Perplexity, and Gemini. Run them, screenshot who gets cited, and treat each prompt as a target.

6. Content and editorial plan

One calendar, three jobs to be done. Each content asset has a primary surface (search, AEO, or GEO) and at least one secondary surface.

Use this taxonomy:

  • Money pages (services, comparisons, pricing). Optimize for transactional keywords and decision-stage prompts.
  • Pillar guides (long, definitive). Optimize for head terms and broad informational prompts.
  • Listicles ("best X agencies", "top X tools"). Optimize for buyer prompts that LLMs preferentially cite, because LLMs love structured comparisons.
  • Data studies and original research. Optimize for citations from other domains and from LLMs.
  • FAQs and glossary entries. Optimize for AEO and zero-click.

Target output: 8 to 16 net-new pieces per month for a Series B SaaS, with one data study per quarter.

7. Technical foundations

The technical baseline expanded in 2025. A modern checklist:

  • Crawlability for classic crawlers and AI crawlers. Update robots.txt to allow GPTBot, PerplexityBot, Google-Extended, ClaudeBot if you want to be cited (and disallow them if you do not).
  • Render budget. Server-rendered or pre-rendered HTML for any URL you want indexed and cited. LLMs read static HTML, not JavaScript.
  • Structured data. Article, FAQPage, Product, Organization, HowTo, BreadcrumbList JSON-LD on every relevant page.
  • llms.txt file. A pointer file at the root that tells LLMs how to interpret your site (analog to robots.txt for AI).
  • Core Web Vitals. LCP < 2.5s, INP < 200ms, CLS < 0.1, still a Google ranking factor.
  • Internal linking graph. Every page reachable in three clicks from the homepage.

If you only fix one technical thing this quarter, fix structured data on your top 50 pages.

8. On-page and entity optimization

Classic on-page (title, H1, meta description, internal links) plus entity optimization for the AI layer.

Entity optimization means making your brand, product, and people machine-readable as named entities:

  • Consistent brand entity across Wikipedia, Wikidata, Crunchbase, LinkedIn, G2, Capterra.
  • Author bios with sameAs links to LinkedIn, X, Google Scholar.
  • Product schema with consistent attributes across the site.
  • Press mentions with the same canonical brand name.

LLMs build a knowledge graph of your brand from these signals. Inconsistency dilutes the graph and reduces citation rate.

9. Authority and citation building

Classic SEO calls this link building. GEO calls it citation building. The deliverables overlap but the priority list differs.

  • Backlinks from domain rating 40+ sites still matter for Google.
  • Brand mentions (unlinked) matter more for LLM training data and citation surfaces.
  • Third-party listicles. Get included in "best X" listicles that LLMs cite. Pitch fairly, do not pay for placement without disclosure.
  • Owned research. Publish one original study per quarter that other sites have to cite if they write about your category.

10. Measurement and reporting

Three dashboards, one weekly review.

  • Classic SEO dashboard. Organic sessions, top keyword rankings, Google Search Console clicks and impressions, Core Web Vitals.
  • AEO dashboard. Featured snippet count, People Also Ask appearances, AI Overview impression share, voice answer ownership for top 50 questions.
  • GEO dashboard. AI citations per platform (ChatGPT, Perplexity, Gemini, Claude), share-of-voice across 20 to 50 buyer prompts, link-outs from AI answers, branded mentions inside AI responses.

Report monthly to the executive team. Tie every chart back to pipeline or signups. If a chart does not influence a budget decision, cut it.

11. Resources, tools, budget

List everything required to execute, with cost and owner:

  • Headcount: SEO lead, GEO specialist, technical SEO, content writers, designer.
  • Tools: rank tracker, AI citation tracker, crawler, Search Console, analytics, content brief tool, schema generator.
  • Agency or freelance support: scope, monthly retainer, deliverables.
  • Content production budget: dollars per asset across listicle, pillar, data study, money page.
  • Total monthly burn. Total quarterly burn. Expected payback period.

If the budget does not match the ambition, cut the ambition or get more budget, do not bluff.

12. Risks and assumptions

Named risks beat surprise failures. Document the top five:

  • Google algorithm update reducing organic traffic by 30% in one quarter.
  • AI Overviews cannibalizing zero-click further.
  • Key writer leaves, content output drops.
  • LLM provider changes citation policy.
  • Competitor outspends on PR and dominates LLM training data.

For each, write the mitigation in one sentence.

How to write each section without it turning into a 60-page PDF nobody reads

A strategy doc longer than 25 pages will be ignored. Three rules:

  1. One page per section, max two. Force yourself to cut.
  2. Every claim has a number. "Improve content quality" is not a strategy. "Publish 12 pieces per month with average word count 1,800 and at least three internal links each" is.
  3. Every section ends with a decision. Go, no-go, or who owns the next step.
