Define the query universe
From the keyword research workflow, we pin 50–200 priority queries per client. Each query is tagged with intent, target page, and target schema type. The universe is small enough to track daily, large enough to cover the revenue surface.

Daily prompt runs
Every morning we run each query against ChatGPT, Perplexity, Gemini, Google AI Overviews, and (where applicable) Bing Copilot. For each run we capture the answer, the cited sources, and the rank of each citation within the answer.

Source-share entropy
For every query we calculate source-share entropy, is the citation slot dominated by one source, or is it contested between 5+? Contested slots are easier to take. Dominated slots require a different play (entity build, backlinks to challenger sources).

Drop detection + alerting
Yesterday's citations are diffed against today's. Any priority query where the client lost a citation triggers a Slack alert within 24 hours, with the platform, the replacing source, and a suggested response (refresh content, push internal links, outreach).

Competitor citation diffing
Same daily run for the top 5 competitors. When a competitor gains citation share on a priority query, we know within a day, not at month-end. Their winning move (new blog post, new backlink, new Reddit thread) gets reverse-engineered.

Weekly: citation share by engine, top movers, top losses, recommended actions. Monthly: trend lines, source-share evolution, query-by-query playbook for the next sprint.

Common questions.
How often do AI citations actually change?
For active queries, citations can change within hours. Most settle into a stable mix over 1–2 weeks, but high-intent commercial queries are contested daily. That is why monthly reporting misses the signal, the slot you lost on Monday may be permanently gone by Friday.
Why diff against competitors daily?
Because their winning moves are the cheapest tuition you can buy. When a competitor gains a citation slot you wanted, the cause is almost always one of three things, a new piece of content, a new backlink, or a new third-party mention. All three can be reverse-engineered within a day of the citation appearing.
What is source-share entropy?
A measure of how contested a citation slot is. If one source provides 90% of the citations for a query, entropy is low and the slot is locked. If five sources each take ~20%, entropy is high and the slot is open. High-entropy slots are the cheapest to enter, that is where we ship first.
Do you track Bing Copilot and Claude's search results?
Yes for Bing Copilot when the client's ICP overlaps with Microsoft 365 enterprise buyers. Claude with web search is tracked but weighted lower for now because its share of branded search traffic is still small. We add engines as their traffic share grows.
